What's inside
Each entry uses the same six fields — structured enough to scan in review season, detailed enough to defend under questions:
- Initiative — named clearly, with one line of business context. "Checkout v2 for annual plans," not "billing work."
- Your role — with a precise verb. Led, drove, decided, and influenced are not interchangeable, and the distinction protects your credibility in calibration.
- Collaborators — by name or function. PM wins are team wins; documenting them makes your entry more trustworthy.
- Outcome — a metric where possible, the strongest observable proxy where not.
- Date — quarter plus month. Undated entries become disconnected anecdotes.
- What you said no to — the most underused field. Deprioritization decisions show judgment better than most launches.

How to use it
- Pick a cadence you can sustain. A weekly five-minute habit beats a quarterly memory dump every time.
- Separate activity from impact. For every entry ask: what changed because of this? Rewrite until the answer is clear.
- Add context within 48 hours. Constraints, stakeholders, and rationale disappear fast and are hard to reconstruct.
- Attach the habit to a trigger. The most common failure mode is stopping after three or four weeks because nothing prompts the update — tie it to Friday shutdown or weekly planning.
When the doc isn't enough
A plain doc works well at first. It breaks when you need polished outputs quickly, need proof for collaborative wins, or stop updating because there's no habit loop.
